Everything I Got Wrong About Food Packaging Pouches (And What I Learned From $12,000 in Mistakes)
I handle custom packaging orders for a mid-sized snack producer. In my first year — 2018 — I was certain I had food packaging figured out. A bag was a bag. You picked a size, picked a material, and added a zipper if needed. Simple.
I was wrong.

But the real cost isn't in the unit price. It's in the mistakes that happen before you ever place the order.

1. The Material Mismatch
Everything I'd read about pouches said to choose a material based on barrier properties. That's technically correct. In practice, I found that the material choice is more often dictated by the machine it runs on.
In March 2022, I ordered 10,000 clear plastic food bags for a granola line. The spec sheet listed all the right metrics: 3 mil thickness, FDA-compliant, heat-sealable. What I didn't ask was whether the film had the right slip coefficient for our vertical form-fill-seal machine. It didn't. The bags wouldn't separate on the mandrel. We lost 40% of the run to jams. Most buyers focus on specifications like thickness and barrier. They completely miss the machinability requirements that determine whether the bag actually works in their equipment.
2. The Zipper Placement Assumption
Here's the thing: for a stand up pouch without zipper, placement is irrelevant. For a bag with zipper, it's the single most important dimension on the drawing.
In September 2021, I ordered 15,000 printed coffee bags with zipper. The artwork was approved. The dimensions were confirmed. What I didn't verify was the distance from the top of the bag to the zipper track. On our packaging line, the bag sealer requires a minimum of 1.5 inches of headspace above the zipper for the seal to form correctly. The bags arrived with 1.1 inches. The question everyone asks is: does it have a zipper? The better question is: exactly how many millimeters from the top edge is the zipper track, and does that align with your sealing equipment?
3. The Artwork-to-Print Translation Gap
It's tempting to think that if your digital file looks right, the printed bag will look right. But the 'just send a print-ready PDF' advice ignores the difference between RGB on a monitor and CMYK flexographic printing on film.
In November 2020, I approved a coffee bag design that had a subtle gradient background. On screen, it was beautiful. On the printed bag, the gradient banded severely because the flexo press couldn't handle the subtle color transition. We reprinted 8,000 bags. Cost: $3,400. Lesson: always request a press proof for any design with gradients, fine text, or small logos.
4. The Gusset Size Confusion
For rice bags and other bottom-gusset pouches, the standard mistake is ordering the correct width but the wrong gusset depth.
In January 2019, my first big mistake: I ordered 12,000 rice bags with a 4-inch bottom gusset. The bag width was correct. The height was correct. But the gusset was too shallow for the product fill weight. When filled, the bags bulged at the sides and wouldn't stack on pallets. Every single item had the issue. From my perspective, the single most overlooked specification in pouch ordering is the seal dwell time and temperature range. A bag designed for a high-speed horizontal machine may fail on a slower vertical machine because the seal bar heats differently. I learned this the hard way in September 2022 when 5,000 stand-up pouches failed seal integrity testing on our line. The material was fine. The seal spec was wrong.

- Verify gusset depth against fill weight. If you're filling by weight, calculate the volume of the filled product and confirm the gusset depth supports that volume without bulging.
- Confirm seal spec for your specific line. Don't assume the supplier's default seal parameters work for your equipment. Test first.
We've caught 47 potential errors using this checklist in the past 18 months. None of those would have been caught by comparing unit prices.
The fundamentals of ordering a zipper bag or a printed coffee bag haven't changed. You still need the right dimensions, the right material, and the right print quality. But the execution has transformed. What was best practice in 2020 — order from the cheapest quote, trust the spec sheet, approve a digital proof — may not apply in 2025. The market has more options, but also more variables to manage.
The checklist won't make you mistake-proof. I still caught a gusset error two months ago — caught it because I checked, not because I'm perfect. But it turned a $2,100 error into a $0 correction.
